A new academic study argues that organizations must rethink how humans and AI work together. With companies shifting from manual jobs to technology-enabled workflows, the researchers warn that AI’s impact cannot be viewed through the narrow lens of job replacement. Instead, they say the future of work will depend on understanding when to automate, when to augment, and how to configure AI systems based on the complexity of the task.
The study, “A Typology of Human–AI Value Cocreation,” published in the Journal of Creating Value, challenges traditional assumptions about automation and introduces a detailed framework that explains how humans and AI jointly produce value across a wide range of environments. The authors point out that modern organizations need structured guidance as generative AI expands into areas once thought immune to automation, from diagnostics and logistics to creative decision-making.
Their typology identifies four distinct ways humans and AI interact: streamlined efficiency, interactive assistants, adaptive synergy, and systemic intelligence. These models show how value emerges not only from replacing labor, but also from collaboration, coordination and system-level intelligence. The paper also describes how temporal, spatial and hierarchical complexity shape the suitability of automation or augmentation in real-world tasks.
Automation accelerates routine tasks as humans shift to higher-level roles

Workers take on oversight and strategic roles, verifying outcomes, managing exceptions and ensuring system-level accuracy. According to the study, these transitions free employees from time-consuming duties and allow them to focus on advisory, analytical and decision-driven activities.
The framework also shows that low-complexity automation excels under stable timing requirements. When processes follow standard sequences and do not require improvisation, automation delivers reproducible and scalable benefits. Spatial demands are also simplified because tasks can be executed digitally from virtually anywhere. Hierarchically, the model relies on structured information flows where data and rules cascade through layers of the organization without the need for interpretation.
However, the authors caution that as soon as tasks involve contextual variability or subjective judgment, automation may fail. In these environments, AI must adapt to conditions that cannot be fully codified, and errors can propagate unpredictably. The study highlights that designing effective human–AI configurations requires more than simply automating tasks by default. It requires analyzing the inherent complexity of the task-in-context. When complexity rises, augmentation or hybrid intelligence becomes necessary.
Augmentation expands human capabilities in complex and creative work
The second and third models in the typology describe scenarios where AI does not replace humans, but instead supports them. These categories, interactive assistants and adaptive synergy, apply when tasks involve either moderate or high levels of complexity. In these settings, humans provide contextual understanding, intuition and improvisation while AI supplies computational strength, pattern recognition and consistent analysis.
In low-complexity environments with interpretive variation, interactive assistants take center stage. These systems help professionals perform structured tasks more quickly and accurately, while still requiring human judgment. The authors provide examples such as advanced vehicle diagnostics, remote robotic operations in hazardous environments, and AI-supported microsurgeries. In all these cases, humans remain essential because the environment introduces unpredictability that machines cannot fully control.
Augmentation is also more cost-effective than full automation when tasks contain subtle variability. Automating these tasks entirely would require excessive investment and could introduce new risks. Instead, AI expands human capability by reducing cognitive load, speeding up decision-making and allowing workers to focus on qualitative or creative input.
When task complexity reaches its highest levels, the authors classify the human–AI relationship as adaptive synergy. These tasks involve ambiguity, interpretation, creativity or deep contextual knowledge. Examples include medical diagnostics, field decision-making, social services, design work, and high-stakes troubleshooting. In these cases, AI aids professionals by synthesizing information, identifying patterns and providing decision support in real time.
The study notes that adaptive synergy strengthens both speed and accuracy in environments where delays can amplify complexity. Temporal demands become more fluid, requiring systems that respond to changes as they occur. Spatial complexity also grows, as AI tools help humans operate across diverse or unpredictable environments. Hierarchically, humans and AI interact across micro- and macro-level systems, with AI often providing insights that scale up to strategic decision-making.
However, the authors point out a crucial insight: augmentation does not diminish human agency. Rather, it reframes the role of humans by placing them at the center of decision-making while leveraging AI as a force multiplier. This approach sustains human dignity, supports well-being and aligns with human-centric AI strategies that emphasize safety, empowerment and participation.
Generative AI enables systemic intelligence but demands strategic oversight
The fourth model, systemic intelligence, represents the most advanced form of value cocreation. Here, AI autonomously handles tasks with high complexity, drawing on massive amounts of structured and unstructured data. Generative AI plays a central role, enabling systems to produce new insights, solve complex problems and anticipate emerging trends.
Unlike traditional automation, systemic intelligence is suited for environments where the volume, variety and velocity of data exceed human cognitive limits. The study explains that systems of this kind already support financial forecasting, drug discovery, supply chain optimization and large-scale strategic planning. These tools integrate micro-level data, such as consumer behavior or molecular structures, to produce macro-level insights at an organizational or industry-wide scale.
Temporal complexity becomes an advantage, as AI identifies long-term patterns and adjusts to real-time dynamics. Hierarchical complexity is also addressed because AI can synthesize insights across multiple levels of a system simultaneously. However, the study underscores a limitation: generative AI lacks embodied perception. Without physical awareness or social intuition, AI struggles in environments requiring tactile interaction or nuanced human judgment. As a result, systemic intelligence still depends on human oversight for strategic direction, ethical evaluation and context understanding.
Risk management becomes key at this stage. The researchers point up that organizations must balance transparency with performance, adopt robust governance frameworks and ensure that high-stakes decisions remain aligned with institutional and societal values. The study calls for future research into how organizations can integrate systemic AI responsibly while protecting trust, fairness and interpretability.
