Traditional cybersecurity playbooks, built for deterministic software systems, are proving inadequate for models that generate unpredictable outputs and introduce entirely new attack surfaces.

A new study titled “A Practical Incident-Response Framework for Generative AI Systems,” published in the Journal of Cybersecurity and Privacy, proposes a structured, operational framework tailored specifically to the realities of generative AI incidents, arguing that without dedicated response mechanisms, enterprises risk turning AI adoption into a systemic security liability rather than a competitive advantage.

Why generative AI breaks traditional incident response models

The study identifies a fundamental mismatch between existing incident response practices and the behavior of generative AI systems. Conventional cybersecurity incidents typically involve clearly defined assets, predictable failure modes, and repeatable attack patterns. In contrast, generative AI systems are probabilistic, data-driven, and deeply intertwined with both internal and external data sources. This makes it harder to detect when something has gone wrong, identify root causes, and contain damage.

One of the key challenges highlighted in the research is the non-deterministic nature of large language models (LLMs). The same input can produce different outputs across sessions, complicating forensic analysis and reproducibility. The framework aligns with widely used standards, including NIST SP 800-61 for incident handling, the NIST AI Risk Management Framework, MITRE ATLAS, and the OWASP Top 10 for large language model applications. However, it goes further by translating these high-level guidelines into concrete, role-based workflows tailored to generative AI incidents.

The study classifies six recurring categories of generative AI incidents. These categories are not defined solely by technical vulnerabilities but by similarities in containment and remediation requirements. This approach reflects the reality that security teams need actionable guidance during an incident, not abstract classifications.

Examples of incident categories discussed include prompt manipulation that causes unauthorized actions, unintended disclosure of sensitive data through model outputs, degradation of model behavior due to poisoned inputs, and denial-of-service scenarios driven by excessive or malicious usage. By grouping incidents based on response needs, the framework helps teams prioritize actions under time pressure.

The framework follows the familiar incident response lifecycle of preparation, detection, analysis, containment, eradication, recovery, and post-incident review. However, each phase is adapted to account for AI-specific factors. Preparation includes defining acceptable AI behavior, documenting model architectures, and establishing cross-functional escalation paths. Detection emphasizes behavioral monitoring and output analysis rather than signature-based alerts. Containment may involve restricting model access, modifying prompts, or temporarily disabling certain capabilities rather than patching code.

Importantly, the study stresses the role of governance and communication throughout the response process. Legal, compliance, and communications teams are integrated into the framework from the outset, reflecting the high likelihood that AI incidents will trigger regulatory and reputational consequences. This contrasts with traditional incident response models, where such stakeholders are often engaged only after technical containment has occurred.

Testing the framework and what it means for enterprise AI governance

To assess the practicality of the proposed framework, the authors conduct scenario-based evaluations involving experts from academia, finance, and technology sectors. These simulations test how security teams would respond to realistic generative AI incidents using the framework compared with baseline approaches.

The authors warn that organizations should not wait for regulators to mandate AI-specific incident response requirements. Given the pace of AI adoption and the scale of potential harm, proactive preparation is likely to be a competitive differentiator. Enterprises that can demonstrate robust AI incident handling may be better positioned to earn trust from customers, partners, and regulators.
